Here is our recommended plan to scale your business.

​Phase 1: Momentum

Vision

​

Sales​ & Marketing

  • Have an AI agent complete inbound sales calls

  • Complete outbound sales calls using the Essential Call Scripts

  • Follow up with old leads via text using an AI agent

  • Review sales calls & perform role plays with sales team

  • Scale advertising spend in proportion to the strength of your systems

  • Survey your customers & get positive reviews on Google

 

Metrics

  • Once every two weeks, record company revenue in the Cash Flow Engine

    • Transfer specific percentages of the past two week’s income to bank accounts using the Profit First method

    • If you wish to have your financial delegation done automatically, we recommend setting up bank accounts at Mercury which allows you to auto-transfer funds based on your target allocation percentages

  • Build high-level relationships and business partnerships quickly with Networking Mastery

Phase 2: Systems

System Setup

  • Throughout the month, keep track of:

    • Tasks you want to assign to others

    • Tasks that don't significantly improve the company's bottom line

  • Later, you'll use this list to create Standard Operating Procedures (SOPs)​​

  • Build SOPs around the work you wish to delegate using the SOP Playbook

​

  • For in-person tasks, make videos of the tasks being done and add to SOPs​

    • Record horizontal, not vertical​

​

  • For online tasks, make screen recordings of the tasks being done using Loom and add to SOPs​​

​

​

  • Plan scheduled sit-downs with those who report directly to you

    • Monthly 1 on 1s: meetings to discuss team member performance and concerns

    • Have other team leaders schedule meetings with their direct reports

​

​

  • Create a digital folder to file each team member’s training and HR-related documents

​

Feedback Loops

  • Get brutally honest feedback from clients and team members on where they feel the business is lacking

  • Create action plans to address how holes in the business will be plugged

  • Implement the change

  • Decide if the change was effective or ineffective

  • Repeat the cycle

 

  • Use the Team Meeting Roadmap to update your team on progress being made to fix company issues

    • It holds leaders accountable to doing what they say they will do

    • It reinforces a culture of openness to new ideas

    • It promotes company optimism

    • Honest feedback from your team is the company’s insurance against a costly rehiring process

    • Honest feedback from clients is the company’s insurance against bad reviews, refunds, or litigation

Phase 3: Flow

Minimize daily stress levels with our 3-part protocol:

Delegation

  • Firing yourself doesn’t mean you must be completely detached from the business. It just means you no longer do the things you don’t want to do. You can have as much or as little involvement in your daily business operations as you’d like.

 

 

  • Delegate most CEO duties to the management team​

​

  • To delegate tasks, go through the process with a team member three times, then let go and put them in charge of completion

​

Leadership

  • Have a General Manager or Operations Manager take the lead on team meetings using the Team Meeting Roadmap

 

  • Give raises or bonuses to team members who are delegated more responsibilities to incentivize them to take on even more work in the future

 

  • Have those you train also train their future replacement(s) before one is needed

    • If they move to a higher position or leave the company, their replacement will be ready to go on day 1

    • Teaching others is also an effective way of solidifying one's own understanding of information

Review, Revise & Retrain

  • "Secret shop" your team - hop in at random intervals to test compliance to SOPs

  • Measure their performance using the Quality Assurance Template

Phase 4: Legacy
Culture

  • Write or refine your Culture Handbook so your energy lives on in the company without your direct involvement

  • Create annual awards that recognize employees who exemplify the company’s culture and consistently hit goals


Storytelling

  • Compile a history of the company, highlighting key milestones and your contributions

  • Write founder’s letters sharing your company vision, reflections, guidance

Community

  • Establish a foundation, fund, or community outreach program to support causes you care about linked to the company’s mission

  • Create an alumni network for former employees to stay connected

  • Consider giving a percentage of sales to charity


Succession

  • Implement a leadership course or mentoring program to train future leaders

  • If you replace yourself as CEO, consider:

    • Staying involved as an advisor to influence high-level decisions

    • Attending key events and meetings periodically to maintain a visible presence, or:

    • Completely removing yourself from all activities and positioning the business for a potential sale
